The Asset Owner Data Problem: Why Consolidating Portfolio Data Is Harder Than It Should Be

Asset Owners allocate across multiple managers and strategies. Getting a consolidated, reliable view of the whole portfolio remains surprisingly difficult. Here's why — and what the path forward looks like.

Back to Insights

In theory, an Asset Owner should be able to see their entire portfolio — performance, risk, exposure, liquidity — in a single, consolidated view. In practice, most can't. The data exists, but it's fragmented across manager reports, consultant summaries, and internal spreadsheets, arriving at different times in different formats.

Why consolidation is hard

The fundamental problem is that Asset Owners depend on their managers for data — and managers don't all report the same way. Some deliver data through portals. Some send spreadsheets. Some produce PDF reports. Some are timely; others are not. The Asset Owner has limited leverage to change this, particularly with large or well-regarded managers who have many clients.

Even when data arrives, it needs to be normalised before it can be consolidated. A 'gross return' from one manager may not be directly comparable to a 'gross return' from another. Benchmark definitions vary. Valuation dates differ. The work of making data comparable is often underestimated.

The role of the consultant

Many Asset Owners rely on their investment consultant to provide consolidated reporting. This works reasonably well when the consultant has good data from all managers — but the consultant faces the same data collection and normalisation challenges. The quality of consolidated reporting is ultimately constrained by the quality of the underlying manager data.

What better looks like

The Asset Owners with the best portfolio visibility have typically invested in two things: clearer data requirements for their managers (what data, in what format, by when), and the infrastructure to ingest and consolidate that data automatically. Neither requires replacing existing systems or demanding the impossible from managers — it requires being specific about what you need and building the plumbing to receive it.

The payoff is significant: faster decision-making, better risk oversight, and a much cleaner audit trail. For Asset Owners with governance obligations — pension trustees, endowment boards — that last point alone can justify the investment.
